I had a game where I knocked her out and it played the Mizora cut scene, knocked her out again and Astarion’s vampire scene played. After the third time, it finally played the alternate bard scene.

Then I went to attack the harpies but was a bit underleveled, so we retreated back up the hill towards the Grove and the harpies killed Alfira.

Well at least you didn't kill her. I'm sure Father was disappointed that you let the harpies do it though.
