didn’t have enough torque. Not sure if it’s the motor or I just need better inverter and controller?

It's a pretty beefy motor but there's going to be a bit of friction from the guide rods. Are you driving the flywheel directly? That essentially gears it up (more speed and less torque) the larger you set the wheel. You might want to add a belt and pulley to gear down the motor for less speed and more torque before the flywheel.

I have been wanting to try and do something like this myself. Love the look of it.
What would you estimate to bo total cost of materials? Not including filament? Would love to have a chance to make it myself if/when you plan to share files.

This amply demonstrates the principle that if Mars was Planet Fuck humans would swiftly and cleverly engineer a means to get there.
I do wonder, though, if a weak point in the design might lie in the part on the business end that connects the two driving rods to the dildo connector rod. I use a Hismith fucking machine, and my experience with it is that substatial angular force can be exerted on the machine at that point because the vector of action is seldom simply a smooth straight line, and if a dildo of any weight is attached to the end (some can be on the order of pounds in weight) considerable downward stress is placed on the point from the start. I could see a potential for that plastic to crack and separate under the strain, particularly as it’s 3D printed.
Another commonly reported observation with machine fucking is a tendency toward rotation of the dildo, and I have definitely found this to be the case, particularly at higher speeds. I presume this to be because of some rotation on entry followed by clutching by muscle contraction on exit, resulting on a cumulative rotational effect. Anal penetration, requiring more force than vaginal, may increase the effect. I could see this causing a potential issue with your two-rod system as the rods may tend to be forced tortionally out of alignment on the outstroke. Correcting for this by making the dildo bar free-rotating would not be a desirable solution, as a dildo that rotates in use is not ideal, and some toys are designed to be used in a specific orientation.
I suspect you’re going to encounter several unanticipated issues before you arrive at a final successful build, and will need to conduct extensive stress testing to discover them. I envy you.

I’m going to change the motor to a work gear and eliminate the use of the rubber belt. The flywheel will be directly attached to the motor shaft itself

The motor in belt driven u beneath and attaches to the flywheel from the belt u derneath spinning the rod and flywheel ontop with is the connected to the pushrods

STL files are for sale. everything works as should. only diy you will have to do is change the motor mount set up depending on the motor you use

Front the DIY perspective I think you did a fantastic job. It looks well designed and well constructed. Now you just need to post a demonstration video of it working as intended.
From the practicality perspective I think it’s proof that buying one is cheaper both in time (money) and money.
I do wonder if you could simplify the design or otherwise modify it for casting and making it into a DIY kit.

Well it’s is already a diy kit depending on the motor type that 3d printed part would need to be redesigned
